From Tracking to Action
Simply collecting OEE data doesn't make your factory more efficient. The true power of OEE is that it highlights exactly where you are losing capacity. Once you know your scores, you must apply target strategies to drive those numbers up.
Here are the most effective, battle-tested manufacturing strategies to improve Availability, Performance, and Quality.
Calculate Your Production Capacity
Use our OEE calculator to identify your lowest-performing pillar and receive target feedback.
Go to OEE Calculator1. Strategies to Improve Availability
Availability is degraded by downtime. To keep machines running:
Implement SMED (Single-Minute Exchange of Die)
Changeovers and tooling setups represent huge blocks of downtime. SMED is a Lean methodology that seeks to reduce setup times to under 10 minutes (single-digits).
- Analyze steps: Categorize setup activities as internal (must be done while machine is stopped) or external (can be done while the machine is running).
- Prepare ahead: Gather all tools, dies, and materials before the machine stops.
Standardize Preventive Maintenance (PM)
Rather than waiting for a machine to break down (reactive maintenance), schedule periodic inspections and replace parts before they wear out. This shifts unplanned downtime to scheduled, controlled planned stops.
2. Strategies to Improve Performance
Performance is degraded by slow speeds and minor stops. To optimize operating speed:
Expose and Fix "Minor Stops"
Unlike breakdowns, minor stops (like sensor misalignments or brief component jams) are often ignored because they are fixed in seconds. However, if a machine stops 50 times in a shift, it severely degrades OEE.
- Log minor stops: Use automatic counters to log every time a machine stops for more than 5 seconds.
- Address the root cause: Adjust sensor positions or clear scrap guides to prevent chronic jams.
Operator Training
Often, operators manually slow down a machine because they fear it will jam or produce defects at high speeds. Standardize speed parameters and train operators on proper material feeds.
3. Strategies to Improve Quality
Quality is degraded by scrap and rework. To maximize yield:
Poka-Yoke (Error Proofing)
Poka-Yoke is a Japanese term meaning "mistake-proofing." It involves designing the machinery or process so that mistakes are impossible to make, or immediately obvious.
- Sensors: Install vision sensors that check part alignment before assembly.
- Physical guides: Use pins or asymmetric shapes so materials can only be loaded in the correct orientation.
Calibrate Startup Routines
A large portion of scrap is created during the warm-up or trial phase following a setup. Standardize setup parameters and run test pieces with raw materials before committing production runs.
Conclusion
OEE improvements are most effective when you focus on one area at a time. Examine your OEE pillar scores: focus first on your lowest-performing pillar. If Availability is 65% and Quality is 98%, your biggest return on investment will come from SMED and maintenance scheduling rather than quality auditing.
